Kill Email, or Keep Your Enemies Closer?

Sun-TzuIn July of 2008 I wrote a post called Kill Email, Move to a Platform of Pages and Applications/Widgets. A lot has happened since then. I’ve had the opportunity to offer a seminar with Socialtext’s Scott Schnaars about gaining value from communication and collaboration tools (we were kinder and “put email in its place” rather than trying to kill it in public) and the collaboration offerings, for the most part, keep getting better. I think it’s time to revisit the issues in light of these changes, and in light of peoples’ experience with reducing their reliance on email.

Gary Orenstein’s recent post, The Cloud Collaboration Wars Ramp Up, sets the stage:

Luis Suarez, an IBMer who has worked for two years to create a “world without email,” shows us how it can be done. Luis has a real job, at a real company, and yet has gotten his email traffic down to 14 per week! He does it by being an evangelist for collaboration and knowledge management (I think that actually is his job) and helping people find better ways to work. No, this isn’t always easy for him, but it does seem to be working and his following grows.

Jeremy Sluyters, Director of Business and Collaboration Systems at JMP Engineering Inc, also gives us a real-world window into how each of us can can play a role in work transformation. From his blog:

I was onsite with a customer making some changes to their production system, and I was trying to figure out how to get a “program running” status from a robot, and pass it to a usable input on my controller. I posted this question on www.controlsoverload.com, a site I have recently started for the controls and automation community. Since this site is just starting out, I also emailed a couple people that I knew would know the answer, and included a link to the question. And I knew who could help me because I have been in this business for a long time – how many times do you know exactly who to ask to get an answer?

The next morning I had two answers to my question, and was able to map the status from the robot to the controller. Yes email would have worked just fine, but now this question and answer is alive and well in the cloud, and one day if you ask Google about monitoring the program running status of a Fanuc robot, you might just get that answer. By the way, at the time I asked Google the same question and did not get anything close to the answer. If you ask now, Google will give you the right answer!

For all my efforts to shift to a world of collaboration platforms, I still dealt with 13 emails in the first hour of my day. Four of them were signals (as per Andy McAfee’s SLATES acronym for Enterprise 2.0 technologies) — these let me know about changes that had been made on a wiki, and that a stock price had moved. Signals emails are good. As long as email is part of work, it serves as a great dashboard for tracking signals that can trigger your attention to particular collaboration platforms to do the actual work. Two other emails were short coordination questions that would have been great for Twitter (if Twitter had an easy way to direct message multiple people). The other five were interesting as they were from a group where we’ve actually tried to find a way to use a collaboration platform and failed. This is a cross-organization, cross-interest, cross-level of technical experience project with shifting membership. We’ve stuck with the lowest common denominator (for now!) and I dutifully cut and paste the info into a wiki.

The idea is that email is not for doing work (see Sluyters’ example above regarding the value-add if the work is done within the community’s platform). Email is good for signals (especially automated ones). Email is good for initial contacts — though often those emails end up failing as they are trapped by spam filters. Email may even be good for mass communication across multiple communities, but wouldn’t it be better if we just cross-posted the information to the communities’ sites?

My current strategy is to be open with project collaborators about my preference for working via collaboration platforms. I strive to use my systems savvy and explicitly consider the technical and organizational realities with each group. I’ve sent emails discussing alternative forms of communication to my University President and have had thoughtful conversations with his communications director about our students’ work settings and whether or not we are effectively preparing them given how workflow is managed on campus. I tend to take the initiative and simply set up a project site when asked to participate in something new. I can’t say that I’m always successful in shifting the project work to the site, but I hope that by raising awareness I at least bring us one step closer to more effective and efficient communication and workflow.

Brett Colbert — Story of a Phoenix Project

Not all TOP Management stories start with a success. Technology projects can develop a life of their own, sometimes to the detriment of what is best for the organization and the individual teams involved. Brett Colbert, now VP of Enterprise Architecture at McAfee, gave me a great example from his early management career at Cisco. This is a story of how it is much more difficult to kill a project than to make the adoption decision — but when the killing is done well it can demonstrate an example of TOP Management by all involved. Brett’s story:

A mentor suggested that Brett take on a new assignment: eContact. The project would give him a bigger role and broad visibility given the diversity of sub-teams involved.

I started doing some analysis and saw that pretty much every category related to general project management was broken or in the red: Quality component that’s being managed – No; Code being saved with source control – No; Right level of exec buy-in or change management – No. After about 2 months I went back to Andy [the mentor and overall manager] and said, “Each individual problem is solvable, but altogether it’s not. It’s a death march and we’re way off course.” Andy replied, “I was afraid you were going to say that, I agree with you. A rare occurrence, but we have to stop.”

They were 20 Million USD into this project at the time.

If you were talk to each person individually they’d say yes, kill it. But when you brought people together there was this strong desire to meet the culture of stretch goals that’s embedded at Cisco. People could not resist but to say, “We can fix anything! We can do anything!”

Even the most rational people, when you tried to put the breaks on things, pushed back — even though deep down they knew it wasn’t fixable. It was a big epiphany for me in terms of the desire for people to be able to prove or stay on course with these incredible stretch goals. They lose the ability to judge what’s reasonable, what’s impossible, what’s stretch [doable, but challenging].

Generally when management scholars talk about “escalation of commitment” it’s to say that tons of good money was thrown after bad (think Denver Airport baggage handling system). Not so in this case, though it wasn’t easy:

It took eight weeks to put the breaks on it… with a lot of analysis. Went back through the criteria that make a good project. This is where it got politically challenging. You want to be honest of how bad things are but you don’t want to focus on the people. The people are trying their hardest. You don’t want them to feel bad. We built a lot of collateral around why we were red in so many places. We’d over stretched as a company, group, team.

What was more important than finding a scapegoat was doing a reset. Tried to separate the people from the failure…. They were busting their butts, giving up holidays. Generally the team was doing what it was being asked.

Next came a request to present at the World-Wide IT Managers’ Conference. Brett’s boss said, “This is such an awesome example of success.” Brett replied, “I just killed a 20 million dollar project….” Boss, “Get up in front of 500 IT managers and tell the story of how you killed this thing.” Brett gave presentation and says his friends still laugh about it. Remember, this is at the beginning of Brett’s career. The amount of support from management was critical. They said, “you never learn when things are going great.” Smart management.

Ironically, a year later, after rebuilding their reputation, the same team went after the same problems — structured it right from the beginning. Focused on all of the lessons learned: starting off with change management, managing scope, exec support. Hugely successful. They will harken back that those were some of the greatest days: On time delivery, camaraderie, hitting stretch goals.

I asked Brett, “Given that most escalation of commitment stories end badly, what would you say made this one different?” His answer was the aforementioned management support and the follow-on:

Ultimately jumping back into the same problem and solving it: Having the right people, right roles, right player position…. You may want so badly to solve problem X, team may want to take it on, the business is there — but if you don’t have the right people stop until you do…. If you don’t have an org change management plan, it really isn’t the individual contributor’s problem. If you haven’t managed scope, it really isn’t the individual contributor’s problem.

I opened by saying that this was an example of TOP Management by all involved. It was a technology project with all the risks of technology projects everywhere: scope creep, complexity, etc. What made it TOP Management was the clear understanding that the problems weren’t about the technology. The problems were about the goals (organizational issues) and extreme motivation and commitment (peoples’ responses to the goals). Killing the project required being about to see all three aspects (technology, organization, and people) at once — seeing that there was no hope given the three aspects as they stood — and making a tough choice. Resurrecting the project was also TOP Management. The basic technology goal was still sound. Managing the organization and people issues with the lessons learned from the first go-round tied the process together.

TOP Management Books

Looking for a last minute perfect gift for someone who needs to manage technology, organizations, and people? How about a book that supports some of the key issues of T-O-P Management? Some of these books you can find in your local book store. I bet the rest are available as ebooks — no shipping required!

I prepared the following material as background for a book I’m doing — Yes, you heard it here — TOP Management: Driving Success with Today’s Technology, Organizations, and People is in the proposal stage. The books below are complimentary in that they either highlight an organizational strategy that will benefit from TOP Management skills or they focus on a particular aspect required for TOP Management. Groundswell, Reality Check, Deep Smarts, and the already reviewed, The New How, highlight modern organizational strategies. I believe that managers and users will be more effective at implementing the discussed strategies to the extent that they have TOP Management skills. Change by Design, Emotional Intelligence, Grown Up Digital, Market Rebels (see prior comments on Market Rebels here), and Information Technology for Management each take on a particular dimension of TOP Management but do not try to explicitly work with technology, organization, and people simultaneously. Two books that do deal more explicitly with technology, organization, and people (Technology & Society and The Social Engagement of Social Science) are both focused on academic audiences. Enterprise 2.0: New Collaborative Tools for Your Organization’s Toughest Challenges (Andrew McAfee). Hardcover: 240 pages. Publisher: Harvard Business School Press (November 16, 2009)

From Amazon: “McAfee brings together case studies and examples with key concepts from economics, sociology, computer science, consumer psychology, and management studies and presents them all in a clear, accessible, and entertaining style. Enterprise 2.0 is a must-have resource for all C-suite executives seeking to make technology decisions that are simultaneously powerful, popular, and pragmatic.”

Where TOP Management is general, McAfee’s presentation of Enterprise 2.0 is specific in that he addresses the strategic application of technology-enabled, often emergent, collaboration across customers and employees. While he understands the importance of working with all three at once, I do not see such an approach covered explicitly in his book. For example, in his Chapter 7, “Going Mainstream: A Road Map for Enterprise 2.0 Success,” he presents organizational practices for implementing Enterprise 2.0. He also mentions technology dimensions in context with these practices and what we know of human perception. McAfee is practicing TOP Management, but doesn’t explicitly describe the boundaries for organizational design and change in general. I see most of his book as opening up the strategic possibilities for Enterprise 2.0 and then Chapter 7 as applying TOP Management to the implementation — but TOP Management in general is not his focus. Enterprise 2.0: New Collaborative Tools is required reading in my Organizational Analysis course.

Enterprise 2.0 (Niall Cook). Hardcover: 180 pages. Publisher: Ashgate; illustrated edition edition (July 2008)

This work is another focused on changing organizational strategies to take advantage of social media. This, like McAfee’s treatment, is focused on a specific organizational approach with some discussion of implementation. Cook highlights the value of linking technology and organizational practice but doesn’t take on an approach for weaving technology, organization, and people together more generally.

Groundswell: Winning in a World Transformed by Social Technologies (Li & Bernoff). Hardcover: 224 pages. Publisher: Harvard Business School Press; (April 21, 2008)

From Amazon: “Corporate executives are struggling with a new trend: people using online social technologies (blogs, social networking sites, YouTube, podcasts) to discuss products and companies, write their own news, and find their own deals. This groundswell is global, it is unstoppable, it affects every industry and it’s utterly foreign to the powerful companies running things now.

When consumers you’ve never met are rating your company’s products in public forums with which you have no experience or influence, your company is vulnerable. In Groundswell, Charlene Li and Josh Bernoff of Forrester, Inc. explain how to turn this threat into an opportunity.”

Li & Bernoff provide an interesting description of the modern environment. While they lay out many of the organizational choices managers make about social technologies, they do not provide an overview for how to think of these organizational changes systematically. My goal in TOP Management is to help managers get through these and future trends.

Reality Check: The Irreverent Guide to Outsmarting, Outmanaging, and Outmarketing Your Competition (Kawasaki). Hardcover: 496 pages. Publisher: Portfolio Hardcover (October 30, 2008)

Kawasaki’s book provides a perspective on modern times and is entertaining. Do your Reality Check, see the need to make adjustments, and then look to TOP Management to help you with developing the needed skills to succeed.

The New How: Building Business Solutions Through Collaborative Strategy (Merchant). Hardcover: 288 pages. Publisher: O’Reilly Media; (January 4, 2010) – Link is to O’Reilly site as this is pre-release.

Change by Design: How Design Thinking Transforms Organizations and Inspires Innovation (Tim Brown). Hardcover: 272 pages. Publisher: HarperBusin (September 29, 2009)

This is an inspirational treatment of design thinking. I see design thinking as a deeper capability than TOP Management. Design Thinking describes a human skill akin to systems savvy. TOP Management draws on design thinking-like processes and applies them in organizations (making the claim that the keys are technology, organizations, and people).

Market Rebels: How Activists Make or Break Radical Innovations (Rao). Hardcover: 222 pages. Publisher: Princeton University Press (December 1, 2008)

From Publishers Weekly: “Rao, professor of organizational behavior and human resources at Stanford University, explores the role of collective action in promoting or hindering business innovation. Drawing heavily on theories of social movements, the author posits a cycle of hot causes, unexpected events or innovations, and cool mobilization, activities that channel emotional responses into popular mass actions that anchor new identities embracing or rejecting the hot cause. Rao presents several case studies in which activist behavior either encouraged or impeded the creation and expansion of new markets, technologies or new organizational structures. Deep Smarts: How to Cultivate and Transfer Enduring Business Wisdom (Leonard & Swap). Hardcover: 272 pages. Publisher: Harvard Business Press (March 1, 2005)

I see Deep Smarts as being another example of a specific organizational application. TOP Management helps a manager assess, customize, and implement the ideas like those in Deep Smarts.

Grown Up Digital: How the Net Generation is Changing Your World (Tapscott). Hardcover: 384 pages. Publisher: McGraw-Hill; (October 3, 2008)

Don Tapscott is a TOP manager. He understands the underlying technology options highlighted by the Net Generation, the organizational practices and policies the Net Generation must deal with, and the human development issues that give us the people aspects of the Net Generation and their interactions with Baby Boomers. His book is an example of TOP Management — see in particular his discussions of the Net Generation at work.

Emotional Intelligence: 10th Anniversary Edition; Why It Can Matter More Than IQ (Goleman). Hardcover: 384 pages. Publisher: Bantam; 10 Anv edition (September 26, 2006)

From Publishers Weekly (speaking of the original version): “New York Times science writer Goleman argues that our emotions play a much greater role in thought, decision making and individual success than is commonly acknowledged. He defines “emotional intelligence”?a trait not measured by IQ tests?as a set of skills, including control of one’s impulses, self-motivation, empathy and social competence in interpersonal relationships. Like Design Thinking, Emotional Intelligence is focused on a deeper and complimentary capability to TOP Management. The focus is on the People piece of Technology, Organizations, and People.

Academic treatments:

Information Technology for Management: Improving Performance in the Digital Economy (Turban & Volonino). Hardcover: 648 pages. Publisher: Wiley; 7 edition (March 30, 2009)

From Amazon: “Information technology has changed how businesses operate and succeed in today’s global economy. Organizations can now use IT to transform themselves and achieve a tremendous competitive advantage. Information Technology for Management: Transforming Organizations in the Digital Economy, Seventh Edition highlights how this new technology is changing the current business environment and what effect it has on today’s students. The text addresses the major principles of MIS in order to prepare managers to understand the role of information technology in the digital economy. Revised and updated for a junior or senior level MIS or MBA course, this title will give students what they need to succeed in the emerging digital economy.”

This work focuses on how to use technology in organizations and is less focused on how to effectively manage all of technology, organizations, and people together.

Technology and Society: Building Our Sociotechnical Future (Johnson & Whetmore, Editors). Paperback: 648 pages. Publisher: The MIT Press (November 30, 2008)

From Amazon: “Technological change does not happen in a vacuum; decisions about which technologies to develop, fund, market, and use engage ideas about values as well as calculations of costs and benefits. This anthology focuses on the interconnections of technology, society, and values. It offers writings by authorities as varied as Freeman Dyson, Lawrence Lessig, Bruno Latour, and Judy Wajcman that will introduce readers to recent thinking about technology and provide them with conceptual tools, a theoretical framework, and knowledge to help understand how technology shapes society and how society shapes technology. It offers readers a new perspective on such current issues as globalization, the balance between security and privacy, environmental justice, and poverty in the developing world.”

Johnson and Whetmore focus on how technologies come to be and how social settings affect their implementation. They provide good background for understanding our interactions with new technologies but not much guidance on how to use technology as one part of organizational design.

The Social Engagement of Social Science: A Tavistock Anthology : The Socio-Technical Perspective (Trist & Murray). Publisher: University of Pennsylvania Press (June 1993)

This last is the most recent book I am aware of that focuses on an intertwined view of technology, organization, and people. It is part of a three-volume perspective on the early sociotechnical work done by the Tavistock Institutes and is an academic and historic treatment. I do not see modern managers making the jump from the Tavistock presentation to their own settings. To a degree, TOP Management is a popular and modern translation of many of the ideas of sociotechnical design.
